The Task
The implementation of Maximo was part of the Maximo-SAP program, which involved the implementation of Maximo for maintenance management and SAP for procurement and logistics, throughout the entire organization. In total approximately 1,600 users went live during this project. Mainnovation was responsible for managing this project. In addition to the implementation of a new software system, new processes and methods of work were introduced, whereby, for example, all technicians now use an iPad in support of their work.
The Approach
Mainnovation provided NedTrain with a number of project managers who began working on creating uniform and standardized maintenance processes. These work processes formed the basis for configuring Maximo and creating the required SAP interfaces. Mainnovation subsequently supervised the roll-out of the implementation and looked after the training of more than 1,500 technicians who now use their iPad on a daily basis to access Maximo.
Mainnovation’s Added Value
A key success factor in the realization of this large-scale undertaking was the commitment from the top down to the shop floor. For example, eight Product Owners were freed up full-time to help configure the system on behalf of the business. Each Product Owner had a mandate to make design decisions on behalf of the business. In addition, each Product Owner had a Management Board counterpart on the Target Team (read: Steering Committee), which met every two weeks. This created short lines, and consequently fast decision-making and a high level of commitment. To involve the shop floor, an elaborate change program was created consisting of demos, walk-in sessions, newsletters and so-called Maximo-SAP days. Finally, each employee was extensively trained and a 24×7 support organization was set up. The project was very successful and, among other things, won the IPMA (International Project Management Award) in the public sector.
