The task
The maintenance department of Mars Belgium in Olen had a large turnover of staff. The positions Site Technical Manager, Maintenance Leader and Reliability Engineer were vacant. There were also various vacancies for technical staff and work preparation.
Because there was a lot of insecurity and uncertainty about the future, Mainnovation was asked to temporarily take over the management, restore trust and fill the vacancies.
The approach
After a short training period, a Mainnovation consultant took over the management of the maintenance department and joined the leadership team. The position of Reliability Engineering was also filled on an interim basis by a Mainnovation consultant. Together with the stakeholders, points for improvement were defined and an implementation plan was drawn up. The VDM methodology was used for this. The main pillars were: implementation of Reliability Engineering, improvement of work preparation, planning and execution of maintenance. Also some improvements were implemented in the SAP system. By means of active coaching and guidance, trust was regained. The vacancies were filled together with the P&O department.
