Om de professionaliteit van de verschillende onderhoudsorganistaties van Mars te verbeteren benaderde Mars Mainnovation voor het uitrollen van een maintenance verbetertraject voor de voedingsvestigingen in Nederland, België, UK en Frankrijk.

For various reasons, Mars Olen’s maintenance department had a high staff turnover. The Site Technical Manager, Maintenance Leader and Reliability Engineer positions were vacant. A number of positions were also vacant among the technicians and planners.
Because there was a high degree of uncertainty and a lack of clarity about the future, the company asked Mainnovation to take over the management, restore confidence and staff the vacancies.Mainnovation assisteerde hierbij doormiddel van het uitvoeren van VDM audits in 4 productie vestigingen. De audits toonde aan dat de meeste toegevoegde waarde te behalen was op 3 speerpunten, namelijk: Reliability Engineering, SAP PM & Processen en Operator Asset Care.

The Approach
Following a short familiarization period, Mainnovation’s consultant took over the management of the department and became a member of the Leadership Team. The Reliability Engineering position was also filled by a Mainnovation consultant on a temporary basis. The areas for improvement were identified and an implementation plan was developed together with the stakeholders. The VDM methodology was used for this purpose. The key pillars were as follows: Implementation of Reliability Engineering, and improvement of planning, scheduling and execution of maintenance. In addition, several improvements were made to the SAP system. Confidence was restored through means of active coaching and supervision. The vacancies were staffed in cooperation with the P&O department.

Mainnovation’s Added Value
Due to Mainnovation’s knowledge, experience and leadership, the Mars maintenance department is now once again performing at an appropriate level. Management and production are once again confident in this department.
