The Task
The sale of Alpro products is experiencing an upswing. To meet this demand investments in new production plants are planned. To achieve the desired return on investment, Alpro asked Mainnovation for a multi-site VDM audit with the associated improvement plans. Alpro wants to use these results to improve technical availability and to evolve towards maintenance excellence.
The Approach
Mainnovation conducted VDM audits in plants in Belgium: Wevelgem (Briks and Cups plants), France: Issenheim and in the UK: Kettering. Each VDM analysis was the start of an improvement program. The implementation of different internal and external best practices was scheduled over time in the form of a Steps To MileStone plan for the division and for the four individual plants. This plan was unique for every plant, since each plant had its own challenges as a function of the professionalism of the VDM competences.
The results of the four audits were consolidated into a common maintenance improvement vision within Alpro.

Mainnovation’s Added Value
Mainnovation conducted a benchmark to compare the performance of the four plants. The benchmark compared the plants relative to each other, as well as to other companies in the food industry. The action plans designed to achieve the necessary improvements were not only based on internal best practices. Mainnovation also brought in external best practices that together with the internal best practices resulted in a unique improvement plan for each plant.
