The Task
Akzo was looking for expert support for the roll-out of its ROME (Reaching out for Maintenance Excellence) program. The objective of this multi-site improvement program at six sites (in Sweden, Germany and the Netherlands) was to introduce standardized work processes and work methods.
The Approach
Mainnovation facilitated and provided guidance to the improvement program. After VDMXL Audits clearly identified each site’s areas of strength, the improvement programs were subdivided into clusters. The site that scored best on a relevant cluster was given responsibility for working out and sharing its best practice.
In addition to identifying best practices and rolling them out to the different sites, the various processes within the different maintenance departments were harmonized. Mainnovation worked on this by designing the processes, a responsibilities and authorities matrix, role profiles, meeting schedules and KPIs. These designs were supplemented and validated with Akzo representatives. Mainnovation completed the final design and assumed responsibility for communications with the organization. A standardized KPI dashboard was implemented to measure performance of the formulated best practices and processes.
Mainnovation’s Added Value
Mainnovation was able to execute the project with directly deployable experienced consultants with the necessary mediation and persuasive powers to deal with any lack of clarity and opposing opinions. The improvement plans supplied in collaboration with the organization were developed using the VDMXL methodology. These improvement plans were based on best practice work processes and work methods.
All of this resulted in a structured project approach and a successful outcome.
